Most quarterly reports show activity, not impact. Here is what revenue leadership actually needs to see every 90 days.
The quarterly business review deck is a staple of every revenue org. It covers leads generated, emails sent, calls made, meetings booked, MQLs delivered. Marketing presents it to sales. Sales presents pipeline to the CEO. Everyone nods.
What it almost never covers: whether any of that activity turned into revenue, why conversion rates moved the way they did, and what the organization should do differently next quarter.
That is not a report. It is a log of effort. Effort and impact are not the same thing.
What Most Reports Actually Contain
Activity metrics are easy to pull. Most CRMs and MAPs generate them with a few clicks. The problem is that activity metrics answer the wrong question.
Leads generated tells you how much top-of-funnel you produced. It doesn't tell you whether those leads were any good, whether they progressed, or whether they turned into pipeline. A team that generated 2,000 leads with a 4% MQL rate produced less qualified pipeline than a team that generated 800 leads with a 12% MQL rate. The 2,000-lead story sounds better in a deck. The 800-lead story is better for the business.
Emails sent and calls made are not revenue metrics. They're capacity metrics. They tell you your team is working. They don't tell you whether the work is producing results.
Meetings booked is closer to useful, but only if you track what happened after the meeting: did it progress to a second meeting, a proposal, a close? Without that downstream data, "meetings booked" is another activity number.
What an Impact Report Actually Covers
A useful quarterly report answers six questions:
1. What did pipeline look like at the start and end of the quarter? Not just created pipeline: beginning-of-quarter pipeline, adds, removals, and close. You need to understand pipeline velocity, not just pipeline volume.
2. Where did pipeline come from? Every deal in the pipeline should have a traceable source: the campaign, channel, or activity that generated the original lead. If more than 10% of your pipeline shows "unknown" or "direct" as the source, you have an attribution problem, not a reporting problem. You can't optimize what you can't attribute.
3. What was the MQL-to-SQL conversion rate, and why did it move? (If you're questioning whether MQL is even the right metric, read this.) Conversion rates move because of lead quality changes, routing changes, or sales behavior changes. A report that shows the rate without explaining the driver is incomplete. If conversion dropped from 14% to 9%, the board will ask why. You should have the answer before you walk into the room.
4. What was time-to-first-contact, and did it change? This is a canary metric. When routing breaks, response time goes up. When response time goes up, conversion goes down. If this number is trending in the wrong direction, something operational has changed and it needs to be found.
5. What is the health of the pipeline we're carrying into next quarter? Age distribution (how many deals have been in stage for more than 60 days), coverage ratio (pipeline vs. quota), and probability-weighted forecast. A full pipeline of stale deals is not a healthy pipeline.
6. What did we learn and what are we changing? A report without a recommendation is a summary, not an analysis. Every quarterly review should end with two or three concrete changes to process, targeting, or investment based on what the data showed.
Why Leadership Doesn't Look at Most Dashboards
We baseline dashboard adoption on every engagement. The consistent finding: in companies that haven't structured their reporting intentionally, active leadership use of RevOps dashboards is near zero. Dashboards exist. Executives don't use them.
The reasons are usually the same:
- The data is unreliable. If leadership has been burned by inaccurate reports once, they stop trusting all reports. They revert to asking sales managers directly. The dashboard becomes a compliance artifact.
- The report shows what was built, not what's needed. Dashboards are often built by the ops team to reflect what they can measure, not what leadership needs to make decisions. The gap between those two things is larger than most teams realize.
- There's no action attached. A dashboard that shows numbers without recommending action requires the reader to do the analytical work. Senior leaders will not do that work on a regular basis. They need conclusions, not data.
The solution is to build backward from the decisions leadership needs to make: budget allocation, headcount, campaign investment, territory changes. What data do they need to make those calls? Build the report around that. Everything else is noise.
Building the Report
The technical side is straightforward. The hard part is the cross-functional alignment required to get the data.
Attribution requires agreement between marketing and sales on what counts as marketing-sourced, and a tagging discipline that enforces it in the CRM. Response time requires activity logging at a level most sales teams don't maintain. Pipeline health requires a stage definition agreement that sales actually follows.
This is why most quarterly impact reports never get built: the data infrastructure isn't there. The report requires work upstream. That work requires process changes. Those process changes require cross-functional agreement. Most organizations attempt the report without doing the upstream work, get inconsistent data, and give up.
The right order of operations:
- Define what the report needs to show.
- Identify the data gaps.
- Fix the data infrastructure.
- Build the report once the data is reliable.
- Review it every quarter and update the definitions as the business changes.

Their first quarterly review using the new report surfaced that 62% of their pipeline was coming from two campaigns that were receiving 18% of the marketing budget. They reallocated within 30 days. Pipeline coverage improved by 40% the following quarter.
